The LNO Framework: Leverage, Neutral, Overhead
The LNO framework is a simple way to prioritize work by the shape of its return. Every task is Leverage (outsized upside if done well), Neutral (required, roughly linear return), or Overhead (pure cost of doing business). The goal is to spend more of your best hours on Leverage and systematically compress the rest.
What each category means
Leverage tasks have non-linear payoff: strategy, hiring, positioning, writing that compounds, building systems. Doing them 20% better produces 5–10× the outcome. Neutral tasks are necessary and roughly proportional: most execution, reviews, customer responses. Quality matters but doesn't compound. Overhead tasks are pure friction: status meetings, expense reports, low-signal email, tool wrangling.
How to apply it this week
- List every recurring task and project on a single page.
- Tag each item L, N, or O. Be honest — most calendars are mostly N and O.
- Move Leverage work into your top 2–3 focus blocks per week.
- Templatize and batch Neutral work so it doesn't sprawl.
- Automate, delegate, or kill Overhead — including meetings you don't need.
- Re-tag monthly. Items drift between categories as your context changes.
